At one point we experimented with highly autonomous agents that could decide their own approach. Give them a goal, let them figure out how. Fewer rules, more flexibility. It sounded good.

The result was unpredictability. Agents tried to solve problems outside their scope. They made "helpful" assumptions that weren't. They produced inconsistent results because each run could take a different path. We couldn't reproduce success or debug failure.

Constraining agents actually improved performance. Tell them what to do, how to do it, what format to use. The less they had to decide, the more reliable they became. Autonomy within guardrails—not unbounded autonomy.
